Distribution Services Organisation, Selangor
The Question
A regional distribution company was evaluating whether to expand into a new product category. The leadership team held opposing views on the opportunity, partly because they were working from different assumptions about the competitive landscape.
The Work
A four-week Trail Map engagement covering the target category's competitive structure, the distribution approaches currently in use by incumbents, and three hypotheses for how the client could enter. Included interviews with two incumbent operators and one potential customer segment representative.
The Outcome
The leadership team agreed to delay entry by twelve months while addressing two internal capability gaps identified in the map. The written document became the reference point for subsequent quarterly planning conversations. The client moved to the Quarterly Trail Companion the following year.

The Question
A twelve-person professional services firm had grown quickly over three years but had not developed a consistent approach to reviewing strategy and operations. Each quarter the same conversations recurred without resolution.
The Work
Eighteen months of Quarterly Trail Companion engagement. Each quarter included a structured pre-session pack summarising performance indicators and open threads from the previous session, followed by a half-day facilitated review with the six-person leadership group.
The Outcome
By the fourth quarter, the review structure had become sufficiently established that the sessions required less facilitation support. Three standing decisions that had been repeatedly deferred were resolved in the first two quarters. The firm remains on the Companion engagement.

The Question
A five-person leadership team needed to decide whether to move from a project-based revenue model to a subscription model. The discussion had been deferred for eight months because two of the five held fundamentally different views on customer willingness to pay.
The Work
A single Half-Day Working Session facilitated around the pricing model question. The pre-session frame was shared three days in advance and structured the conversation into four turns: current model review, customer segment analysis, pricing model options, and decision or deferral criteria.
The Outcome
The team agreed to test a hybrid model with two existing clients over one quarter before committing. The session record documented this agreement and the conditions under which the test would be judged successful. The test proceeded as agreed.
